The first documented operations in a 22-year old company
The challenge: The company sold enterprise software configured differently for every client and every review cycle, on contracts that mostly ran $500,000 or more. When a client asked for a change, the request moved through client success, developers, sales, and QA with nothing written down. As a result, the handoffs dropped and clients ended up with builds missing what they had asked for. One of those $500,000 accounts was ready to walk, and while it teetered, escalations piled up in the owners' inboxes every day because no one closer to the work could answer them.
The work: I built the first operating manual in the company's 22-year history, documenting every process end to end, including creating a one-page spec sheet for each enterprise account that held its detailed customizations, its key contacts and communication preferences, and how the relationship had come in. That second piece mattered as much as the manual, because accounts moved between team members constantly, and it meant whoever picked one up was not starting from nothing.
The result: Escalations stopped. The team could answer what they never could before, the new hire got a real onboarding, and the $500K account stayed. Leadership named the operational clarity as the thing they couldn't run without.

Rebuilt how the agency delivered
The challenge: The agency managed more than 200 accounts with only two client-facing reps, and it was steadily losing clients to a problem everyone blamed on billing but no one had traced. The contract allowed ad spend to run up to 10% over budget without approval, buried in the contract, so a client expecting a $2,500 invoice would get one for $4,000 and leave or threaten to. Underneath the billing surprise was an ownership gap, because whether anyone watched an account approaching its budget depended entirely on the day.
The work: I rebuilt how the agency delivered, moving it from reactive to proactive. I redesigned the onboarding process, including making sure Clients learned how billing actually worked in their first days, I set clear ownership for who owned tracking each account's pacing, and I built automation logic that flagged an account before it crossed budget, so the team could reach the client while there was still a choice to make.
The result: Retention stopped depending on the founder stepping in to save accounts. The agency signed four new clients under the new process, and none of them had churned by the time I left.
